I agree with you, the change of tone was crazy and kind of uncalled for. But I feel like the events MIGHT give some character depth to the male lead, which isn't a bad thing since I used to find him kind of bland. Now let's hope the author is going to cook for the following chapters and not turn the manga into some weird NTR, just as you said.

Judging from the thread for ch 21 the author seems to be known for these twists. I am just curious now how it will proceed.
Will there be a "happy end" for Hikari or was it planned as a bait and switch from the start? Maybe she wasn't the MC all along.
But even when Hikari gets her happy end, what will happen to the other girl? I also don't want her to be fckd over now.
I am so conflicted about all this lol.

  it would be kinda crazy to have a main character switch lol, I have never seen that in manga and that would bring some originality to this one, I wouldn't be against that.
  But you're right, I've grown attached to both of the girls too :(

I don't know how to feel, the sudden change hit harder than I expected. The worst part is that none of them are in the wrong. They seem to fall for each other genuinily.

Yeah tbh it seems good and well-written instead of just shitty NTR slop like most similar manga. The situation is the kind that can definitely happen IRL and does especially in smaller cities. Everybody has a past.
But the author can definitely still ruin it.

Way I saw this plot twist memed and people react to this made me expect actual violence or rape and not like standard drama spice.

Definitely not the usual drama spice I read.
I don't think whats happening in the story rn is necessarily really that bad, but it gets memed a lot because by making the beginning so cutesy this attracted a whole different type of readers. Then when the rug pull happened those people felt really betrayed.
I guess the whole thing, fan reaction included was planned all along though because why else would you write the story like that.
I'd be interested in seeing what the majority of japanese fans think of this twist.
